Two people run Shimicoat. An AI team runs the admin.
Shimicoat is an industrial coatings business in Western Australia that turns over seven figures with a team of two. The reason it can is an AI team that handles support, scheduling, follow-ups and quoting, so the two of them stay on the work only they can do.
How do two people run a seven-figure business?
By only doing the work that genuinely needs them. A coatings business this size would normally carry several office staff to cover support, quoting, follow-ups and scheduling. At Shimicoat, an AI team does that work, so the two owners can spend their time on customers, product and the jobs themselves rather than on paperwork.
The maths of a very small business is unforgiving. Every hour spent replying to routine questions, typing up quotes or chasing an unanswered email is an hour not spent earning. For two people, the admin does not just cost money, it caps how big the business can get. There is only so much a pair of humans can answer, quote and follow up in a day.
Shimicoat did not want to become an office. They wanted to stay small, stay fast and still handle the volume of a much larger company. That meant the routine office work had to happen without either of them sitting down to do it.
There are two of us, and the AI team is the reason that works. Support, quoting and follow-ups happen while we are in the workshop.
Two people should never be the reason a good business stops growing. We gave them an office that runs itself, so their time goes into the work that actually earns.
What did we build?
We built an AI team: a set of AI workers that handle whole office jobs together, with a person always in charge. It answers customer questions, prepares quotes from each request, follows up on every open quote, and keeps the schedule organised. It behaves like the office staff a business this size would normally hire, without the headcount.
Each part has a clear job. One handles support, so customers get a fast, accurate reply instead of waiting for one of two busy people to be free. One turns each request into a quote. One follows up on quotes that have gone quiet, politely and on time, until there is an answer. One keeps the calendar in order. They work inside the tools Shimicoat already used, so nothing about the day had to change.
The owners are never out of the loop. They can read every conversation, change any reply and step in whenever a job needs a human decision. The AI carries the repetitive load; the people keep the judgement.
How does it work day to day?
A customer gets in touch and is answered quickly, at any hour. Their request becomes a quote without either owner stopping what they are doing. If the quote is not answered, it is followed up automatically. When work is confirmed, it lands in the schedule. The owners glance in when they want to and are pulled in only when it matters.
The result is a business that feels far larger than two people from the outside, and far calmer than you would expect from the inside. Nothing slips through the cracks, because the cracks, the forgotten follow-up, the slow reply, the quote that never went out, are exactly what the AI team is built to catch.
What changed for the business?
Shimicoat reached and holds seven-figure revenue with a team of two, which is only possible because the office work does not depend on the owners' time. Around 70% of routine enquiries are handled end to end by the AI team, support is faster, no quote goes un-chased, and the schedule stays in order, all without a single extra hire.
| Office job | Usually needs | At Shimicoat |
|---|---|---|
| Customer support | One or two support staff | Handled by the AI team, fast replies at any hour |
| Quoting | Someone writing quotes all day | Prepared automatically from each request |
| Follow-ups | A person chasing every open quote | Followed up automatically until there is an answer |
| Scheduling | An office coordinator | Booked and organised automatically |
Could this work for other small teams?
Yes. Any small team held back by admin can use the same approach. If you are turning away work, replying slowly or letting quotes go cold because there are only so many hours in your day, an AI team can carry the routine office jobs and let your people focus on what only they can do.
If two people can run a seven-figure business this way, a five-person quoting desk inside a 300-person company is the same problem, smaller than it looks. We work out which jobs are eating your time, then build an AI team to take them on. See how we approach the two biggest pieces on our automate quoting and automate admin pages.
Common questions
Do customers know they are dealing with an AI team?
Yes. Customers are told they are talking to Coating Hub's AI assistant, and anyone who asks for a person gets one. Routine questions get a fast, accurate reply, and anything that needs judgement goes straight to one of the owners.
What happens when something is unusual or complex?
It goes to a person. The AI team is built to recognise when a request is outside the routine and hand it straight to one of the owners, with the details already gathered, so the human picks up where the AI left off.
What does the AI team handle at Shimicoat?
Customer support replies, preparing quotes from each request, following up on open quotes until there is an answer, and organising the schedule. A person can see and change anything at any time, and steps in for the decisions that need judgement.
